What this is

Most variance commentary is weak for a predictable reason: the question asked is too open. "Please explain your variance" produces answers such as "higher than expected" or "timing". Those answers cannot be summarized, cannot be forecast from, and cannot be presented to an owner.

This kit changes the question. Department heads receive a short structured form that asks what happened, why it happened, whether the effect is timing or permanent, what it does to the forecast, and what action is being taken. Because the same five things are asked every month, the answers arrive in a comparable format and the finance team spends its time reviewing rather than rewriting.

The pack includes separate prompt sets for revenue, payroll and other expense variances, a root-cause question list, worked examples of weak and strong explanations side by side, and rewrite prompts that show how a thin comment becomes a useful one without changing the underlying facts.

What is included

  • Department-head variance questionnaire
  • Revenue explanation prompts
  • Payroll explanation prompts
  • Expense explanation prompts
  • Root-cause question set
  • Timing-versus-permanent impact section
  • Forecast impact section
  • Corrective-action section
  • Weak variance explanation examples
  • Strong variance explanation examples
  • Professional rewrite prompts
  • Completed sample responses
  • Quick-start instructions

Why it helps

  • Department heads are asked specific questions instead of being asked to "explain the variance".
  • Timing effects and permanent effects are separated, which is what makes the forecast conversation possible.
  • Weak and strong examples sit side by side, so the standard is shown rather than described.
  • The collection sheet keeps every department's answers in one place and in one format.

Problems it helps with

  • One-word variance comments that explain nothing.
  • Rewriting department commentary yourself before it can be circulated.
  • Commentary that describes the number instead of the cause.
  • No clear link between a variance this month and the forecast for next month.

Who it is for

  • Controllers who circulate variance requests each month
  • Directors of finance preparing owner reporting
  • Department heads who want a clear format to answer in
  • General managers reviewing departmental performance
  • Finance teams onboarding new department leaders

How you use it

  1. Add your hotel name, period and variance thresholds to the questionnaire.
  2. Send the relevant department pages to each department head with their figures attached.
  3. Collect the answers in the Excel comment sheet.
  4. Use the rewrite prompts on anything that is still too thin, then move the finished comments into your review pack.

Questions about this tool

Can I edit the questions?

Yes. The questionnaire is a Word document and every question can be changed, removed or reordered to match how your property reports.

Does this replace a conversation with the department head?

No, and it is not meant to. It makes the conversation shorter by getting the factual part in writing first.

Is it useful for a small property with few departments?

Yes. Use only the department pages you need. The revenue, payroll and expense prompt sets work the same way at any size of property.
